How these case studies work

Structural readings, six months apart

Each case study below shows the before-and-after structural reading of a professional who ran the AI Career Index assessment, implemented the six-month Acceleration Plan, and re-ran the reading to measure the shift. The numbers on the left are the first reading. The numbers on the right are the re-read. Everything in between is the specific structural move that produced the delta.

These are not testimonials. They are structural readings taken at two points in time, anonymised by role and industry. The framework is deterministic, which means the same inputs produce the same outputs every run, so the before-and-after comparison reflects real structural change, not scoring drift.

The Coordinator·Marketing

Senior Marketing Operator

Horizon: 6 months
Before
412
CEI: High · Band: Mid
After
638
CEI: Moderate · Band: Mid–High

Mid-level marketing operator at a SaaS company. Initial reading flagged a compressing position driven by routine campaign production and templated reporting. The Acceleration Plan targeted authority migration: ownership of the campaign architecture rather than the campaign output. After six months, the structural reading shifted from compression to insulation as the role had been reframed around design rather than execution.

Structural Move

Migrated from campaign operator to campaign architect by taking explicit ownership of how human and AI work composed inside the marketing workflow.

The Production Engineer·Technology

Mid-Level Software Engineer

Horizon: 6 months
Before
487
CEI: Moderate · Band: Mid
After
712
CEI: Low · Band: High

Mid-level engineer at a fintech building integration code. The Acceleration Plan identified the structural bottleneck as production-layer specialism with limited authority scope. The intervention focused on owning the system design of one workflow end-to-end, then a second, then formalising the architect role with the engineering manager.

Structural Move

Moved one altitude up the stack by owning system-level decisions and the human-AI workflow boundary, not by writing more or better production code.

The Reporting Specialist·Technology

Senior Data Analyst

Horizon: 6 months
Before
398
CEI: High · Band: Low
After
595
CEI: Moderate · Band: Mid

Senior analyst at a healthcare organisation whose role was structurally exposed by the rapid absorption of standard reporting work into the BI tooling. The plan reframed the role around decision support rather than dashboard production, anchored in two specific business questions where the analyst's judgment was explicitly required and structurally accountable.

Structural Move

Shifted the value proposition from producing reports to owning specific decisions, which moved the role from substitutable to accountable.

The Diversified Operator·Professional Services

Independent Consultant

Horizon: 6 months
Before
624
CEI: Low · Band: High
After
756
CEI: Low · Band: High

Already in a structurally strong position. The Acceleration Plan in this case was protection-focused rather than rebuild-focused. Identified two latent compression risks in the current value capture model, then sequenced the moves to convert one client engagement from time-based to outcome-based and to add a second income stream that did not depend on personal time.

Structural Move

Strengthened value capture without changing the underlying work, by restructuring how the existing work was paid for.

The Backlog Coordinator·Technology

Mid-Level Product Manager

Horizon: 6 months
Before
431
CEI: High · Band: Mid
After
657
CEI: Moderate · Band: Mid–High

Mid-level PM at a series-B SaaS company whose week was dominated by ticket grooming, stakeholder updates, and structured documents. The Acceleration Plan identified the structural bottleneck as coordination-layer work without explicit prioritisation authority. The intervention reframed the role around customer accountability and the trade-off decisions only the PM could own, with the coordination workflow shifted to AI tooling and junior staff.

Structural Move

Migrated from coordinator to strategist by taking explicit ownership of prioritisation trade-offs and customer outcomes, rather than the documents describing them.

The Model Producer·Finance

Senior Financial Analyst

Horizon: 6 months
Before
442
CEI: High · Band: Low–Mid
After
671
CEI: Moderate · Band: Mid

Senior FP&A analyst at a mid-cap business whose reading flagged high compression driven by templated model production and routine variance analysis. The plan repositioned the role upstream into framing the decisions the models informed. Two specific capital allocation questions were chosen as anchors where the analyst's judgment was explicitly accountable, with modelling work explicitly delegated to AI-assisted stacks.

Structural Move

Shifted the value proposition from producing models to framing the capital-allocation decisions they inform, moving the work from substitutable to accountable.

The Production Writer·Creative

Mid-Level Copywriter

Horizon: 6 months
Before
376
CEI: High · Band: Low
After
582
CEI: Moderate · Band: Mid

In-house copywriter at a DTC brand producing campaign volume to brief. Initial reading sat in the highest compression category tracked due to the direct generative substitution risk. The Acceleration Plan repositioned the role around brand voice design and narrative architecture, with generative AI explicitly framed as execution layer and the writer explicitly framed as voice owner.

Structural Move

Moved from writer to narrative architect by owning brand voice and strategic positioning rather than competing with generative output on production speed.

The Research Associate·Professional Services

Management Consultant

Horizon: 6 months
Before
458
CEI: Moderate · Band: Mid
After
683
CEI: Low · Band: Mid–High

Manager-level consultant at a mid-tier strategy firm. Reading flagged exposure driven by the research and slide-production layer of the engagement work. The plan sequenced direct client exposure, ownership of commercial framing in two live engagements, and a deliberate migration away from analyst tasks toward partner-facing advisory contribution over six months.

Structural Move

Moved client-facing early, shifting value from research and slide production to commercial framing, stakeholder work, and advisory judgment.

The Operations Generalist·Human Resources

Senior HR Business Partner

Horizon: 6 months
Before
489
CEI: Moderate · Band: Mid
After
702
CEI: Low · Band: High

Senior HR professional at a 400-person company split between operational admin and business-unit partnership. The Acceleration Plan repositioned the role fully into strategic business-unit partnership with compensation-strategy authority, with the transactional operations delegated into an AI-native HR stack and a smaller ops team.

Structural Move

Migrated from HR operator to HR architect, owning the design of the people system rather than running the individual transactions inside it.

The Volume Responder·Operations

First-Tier Customer Support Lead

Horizon: 6 months
Before
352
CEI: High · Band: Low
After
568
CEI: Moderate · Band: Mid

Support lead managing a 6-person first-tier queue at a B2B SaaS company, structurally exposed by the rapid absorption of first-line response into conversational AI. The Acceleration Plan migrated the role from queue management into technical specialist support for complex enterprise customers, with account-level commercial accountability explicitly wired into the new scope.

Structural Move

Shifted from volume support operator to technical specialist and customer success architect, with commercial authority over a defined enterprise book.

The Execution Designer·Creative

Mid-Level Graphic Designer

Horizon: 6 months
Before
368
CEI: High · Band: Low
After
589
CEI: Moderate · Band: Mid

In-house designer at a consumer app whose work was dominated by variant production and template application across paid channels. Reading flagged direct substitution risk from generative image tools. The plan repositioned the role around design system ownership and brand expression decisions, with generative tooling brought inside the workflow as execution capacity rather than competitive threat.

Structural Move

Moved from production designer to design-system owner, relocating value from visual output to the decisions that govern the output.

The Document Specialist·Legal

Mid-Level Paralegal

Horizon: 6 months
Before
344
CEI: High · Band: Low
After
561
CEI: Moderate · Band: Mid

Paralegal at a mid-size litigation firm whose position was exposed by AI contract review and document discovery tooling. The plan repositioned the role around casework coordination and specialist knowledge work where licensure-adjacent judgment is required, with routine drafting shifted into AI-assisted stacks and supervised review cycles.

Structural Move

Shifted from document producer to case coordinator and specialist knowledge worker, anchoring value in coordination and judgment rather than volume.

The Quota Operator·Sales

Senior Account Executive

Horizon: 6 months
Before
452
CEI: Moderate · Band: Mid
After
694
CEI: Low · Band: High

Enterprise AE at a B2B software vendor carrying a named-account book. Reading flagged moderate exposure driven by templated outbound, pipeline hygiene, and standardised demos absorbing into AI sales stacks. The plan repositioned the role around strategic account ownership and executive-level relationship work, with pipeline operations and research delegated to AI tooling and SDR support.

Structural Move

Moved from quota operator to strategic account owner, with trust-bearing executive relationships and commercial authority as the structural moat.

The Sourcing Specialist·Human Resources

Mid-Level Recruiter

Horizon: 6 months
Before
362
CEI: High · Band: Low
After
578
CEI: Moderate · Band: Mid

Mid-level in-house recruiter at a scaling company whose weekly work was dominated by sourcing, outreach, and scheduling. Reading flagged direct substitution risk from AI sourcing stacks and conversational screening tools. The plan repositioned the role around hiring-manager partnership and role-design authority, with sourcing and scheduling explicitly delegated to the AI stack.

Structural Move

Moved from sourcing operator to talent partner, relocating value from filling roles to shaping what roles should exist and how they should be structured.

The Status Coordinator·Operations

Senior Project Manager

Horizon: 6 months
Before
428
CEI: High · Band: Mid
After
649
CEI: Moderate · Band: Mid–High

Senior PM at an enterprise services firm whose role was dominated by status reporting, meeting coordination, and plan maintenance. Reading flagged compression driven by the absorption of coordination work into AI project stacks. The plan repositioned the role around programme-level risk ownership and commercial accountability to the client, with status and tracking work delegated to the AI layer.

Structural Move

Shifted from coordinator to risk owner, with programme-level commercial accountability to the client as the structural moat.

The Control Operator·Finance

Senior Compliance Officer

Horizon: 6 months
Before
508
CEI: Moderate · Band: Mid
After
724
CEI: Low · Band: High

Senior compliance professional at a regional bank whose role was bimodally exposed: transaction-monitoring and standard reporting compressing into AI tooling while regulatory interpretation and policy authorship remained structurally accountable. The plan repositioned the role fully into the accountable layer, with the operational monitoring stack restructured around AI and a smaller ops team.

Structural Move

Migrated from control operator to policy owner and regulatory interpreter, with personal accountability for the programme as the structural moat.

The Screen Producer·Creative

Senior UX Designer

Horizon: 6 months
Before
441
CEI: Moderate · Band: Mid
After
671
CEI: Low · Band: Mid–High

Senior UX designer at a consumer platform producing flows and prototypes against product briefs. Reading flagged bimodal exposure: screen production compressing into AI generation tools while research synthesis and product-decision authority remained durable. The plan repositioned the role around research-led design leadership and accountability for the product experience, with screen production delegated to AI tooling and junior designers.

Structural Move

Moved from screen producer to experience lead, anchoring value in research, product judgment, and the structural decisions that precede any visual output.

The Accountability Anchor·Healthcare

Clinical Nurse Specialist

Horizon: 6 months
Before
576
CEI: Low · Band: Mid
After
738
CEI: Low · Band: High

Clinical nurse specialist in a specialist-care unit whose structural position was already insulated by licensure and clinical accountability. The plan was strengthening-focused: formalise authority over a defined clinical protocol, take ownership of the AI triage tool's clinical governance, and sequence a move into the service-line leadership track.

Structural Move

Converted latent clinical authority into formal governance authority over AI-assisted care, strengthening a position that was already structurally durable.

The Pipeline Builder·Technology

Mid-Level Data Engineer

Horizon: 6 months
Before
474
CEI: Moderate · Band: Mid
After
702
CEI: Low · Band: High

Data engineer at a mid-market analytics team building and maintaining ingestion pipelines. Reading flagged moderate exposure from AI-assisted pipeline generation and infrastructure automation. The plan repositioned the role around data-platform architecture and governance, with routine pipeline work automated and the engineer formalised as the architect for the platform.

Structural Move

Moved from pipeline builder to platform architect, with data governance and system design as the structurally durable work.

The Positioning Owner·Marketing

Senior Brand Strategist

Horizon: 6 months
Before
592
CEI: Low · Band: Mid–High
After
758
CEI: Low · Band: High

Senior brand strategist at an agency already in a structurally durable position. The plan was protection-focused: convert one major client engagement from project-based to retainer governance over the brand system, add a second income stream built on the methodology rather than personal time, and formalise authorship of a point-of-view that would sit outside any single engagement.

Structural Move

Restructured value capture around governance of the brand system and methodology authorship, moving earnings off project billing and onto structural ownership.

"My Skill Resilience score was high but my Income Leverage was low. That combination is the structural signature of a strong operator stuck under a pricing floor. The sensitivity simulation showed exactly which single variable would move the leverage score. I made the change. It did."

"The Authority Band classification put me squarely in the Strategic tier and told me my compensation was lagging by roughly one band. I took that specific reading into my compensation conversation. The negotiation was short and productive. The data did the persuading."

"Founders think they are immune because they are the authority. The report pushed back. Strategic Clarity is the dimension founders most often fail on and I was no exception. The structural reading showed me where I was hedging instead of choosing. I cut two product lines the following month."
